Red residue problem with conventional hot black oxide (280 - 290 F)

We recently installed a Black Oxide Tank. First we processed 10 parts, coating was good, after that we processed 3 parts coating was excellent, but after that we tried 20 parts and we observed red residue and black coating was light. Can some one identify the problem and suggest the solution? Thanks
